Why AI estimating software misses on your jobs

A contractor I scoped this for had already tried a general AI tool and an estimating app. Both got most of the way there, then missed the same way every time. The price came from general market rates, not from what they actually charge, so it ran high on every job.

The part it misses is your own history. Right now that history lives in old proposals and in the heads of the one or two people who know the numbers. Every quote waits on them. When they are on a job site or out sick, quotes sit, and the customer signs with whoever answered first.

AI estimating software only helps if it prices from your jobs. That is what this desk does.

What the estimating desk does

  1. It takes the job the way your team already captures it. Notes, measurements, photos, a site walkthrough video, or the request already sitting in your CRM.
  2. It pulls out the scope. Dimensions, materials, access, demolition, anything called out on the walkthrough. Where something is unclear, it says so instead of guessing.
  3. It prices from your past jobs. An itemized estimate using your service list and margin rules, plus the range your own history supports for that kind of job in that area.
  4. It flags drift. When a draft lands outside the band of your recent comparable jobs, it tells you. Older jobs are adjusted so an old price is not treated as today's.
  5. It drafts the proposal on your template. Your logo, your line items, your terms, ready for a final read.
  6. It waits for a person. Approve it, or mark it Needs Correction with the reason. The next estimate uses that correction.
  7. It shows you how close it runs. Estimate against final price, by estimator and by job type, on one screen.

A quoting desk already running

For an equipment rental company, I built the same kind of desk on top of the HubSpot account they already used:

  • The AI reads every quote request straight from the deal, however the salesperson wrote it
  • It prices the request from the company's own rate sheet, not a market average
  • When a customer asks for a size the company does not offer, it quotes the closest approved option
  • Line items come out in the same layout as the quotes they already sent
  • A manager approves each quote or marks it Needs Correction
  • Every status is written back to the deal, so sales sees it without opening another tool

When you should not hire me

If you bid mostly from drawings and need quantities measured, buy takeoff software. If you send a few quotes a month and the owner prices each one in minutes, you do not need this yet. It pays off when quotes pile up waiting on the person who knows the numbers, and when the same job gets priced differently depending on who wrote it.

A general AI tool does not know what you charged last spring for the same job in the same area, so it prices from its own data and the number runs high or low for your market. This desk prices from your past jobs, your service list and your margin rules, and shows the range your own history supports.

02Does it read plans and do takeoffs?

No. It is not takeoff software. It works from what your estimator or salesperson captures on the job: notes, measurements, photos and a site walkthrough video. If you bid from drawings, keep your takeoff tool and feed its quantities in.

03Do I have to switch my CRM or estimating software?

No. It sits on top of what you already run. The quoting desk I built for an equipment rental company reads each request straight from their HubSpot deals and writes the status back to the same deal. If your system has no API, a CSV export works.

04What do I need to give you to set it up?

Past estimates or proposals with the final price, your service list and your margin rules. Exports, PDFs and spreadsheets all work. Some job types will have more history than others, and I tell you which ones before the build starts.

05Who sets the final price?

You do. Every estimate lands in an approval queue. Approve it, or mark what was wrong and why. Nothing reaches a customer until a person on your team signs off.

06Does it get better over time?

Yes. Every correction is stored with its reason and used on the next estimates, and new closed jobs keep feeding your history. A log groups corrections by reason, so a rule that keeps missing gets fixed once.

07How is it priced?

Fixed fee, scoped after the AI Operations X-Ray, paid in milestones. AI usage runs on your own account, so you see the running cost directly with no markup.

08What happens if I stop working with you?
